I Run My Own Agent — Hermes Is the Open-Source Answer to Agent Lock-In

All notes ↗

While OpenAI, xAI, and Anthropic race to rent you an agent, Nous Research shipped the counter-argument: Hermes Agent, an open-source, self-hosted agent released under the MIT license in February 2026. The tagline is the whole ambition: the agent that grows with you.

What you actually get

Hermes runs on your own machine, not a lab’s cloud. It ships as a terminal app and a native desktop app for macOS, Windows, and Linux, and its messaging gateway reaches Telegram, Discord, Slack, and a dozen more platforms with full tool access. You talk to your agent where you already live; it executes on hardware you control.

Two design choices separate it from the packaged agents:

  • Persistent memory. It remembers you across sessions because the memory lives on your disk, not in someone’s retention policy.
  • Self-created skills. When Hermes works through a task, it saves what it learned as a reusable skill that loads next time. It onboards itself to your workflow.

Why I run it

I have one running on a Mac Studio in my office. It texts me on Telegram, watches my Slack for a client, syncs my project folders to backup drives on a schedule, and reads me the news over voice while I drive. Every one of those jobs started as a conversation and ended as a skill it wrote itself. Six months in, it knows my clients’ naming conventions better than some humans I’ve hired.

That’s the lock-in conversation nobody at the big labs wants to have. Every skill a cloud agent learns is a reason you can’t leave. With Hermes, the skills, the memory, and the logs are files on my drive. If Nous Research disappeared tomorrow, my agent keeps working.

The trade

Honesty section: self-hosting means you’re the ops team. You pick the model behind it (it’s provider-agnostic, so you can point it at anything from a local Ollama box to a frontier API), you keep the gateway running, and you decide what it’s allowed to touch. That freedom is exactly the product. If you want zero setup, buy dots or Duet and be happy.

My take

The agent market is splitting into rented teammates and owned teammates. Rented is smoother. Owned compounds. For anything touching client work, client files, or anything you’d hate to lose, my money is on owned.

Hermes is free, MIT-licensed, and one install command away. Run it next to the cloud agents for a month and see which one you trust more. That experiment changed how I think about all of this.
